The AI India's mid-market actually needs isn't global

Sep 18, 2026

Most AI conversations in India split into two camps. Hyper-local consumer AI for mass India, and global AI built out of India for the world. Both are real categories. Neither is where India's banks and mid-size domestic corporates actually sit.

That middle layer, companies past the SME stage but nowhere near global scale, needs AI-native workflows too, and it's mostly being sold the wrong product. A global AI tool built for global workflows, global compliance, global data, doesn't solve an India-specific problem just because it's pointed at an Indian company. The regulatory reality, the data structure, the actual shape of the workflow, none of it transfers cleanly from a product built somewhere else.

The real opportunity here isn't wrapping a global model for an Indian logo. It's training on proprietary, geography-specific data, in some cases a model built specifically for how an Indian bank's compliance actually works, not a fine-tuned prompt sitting on top of someone else's foundation model. The moat is the data, not the interface.

This is a category I underwrite differently from the other two. Not "does this have consumer retention," not "does this have global customers early." The question here is whether the team actually understands what breaks when a global AI approach gets run through an Indian bank's or mid-market corporate's real operations, and whether what they've built is proprietary enough that a global player showing up later can't just out-resource them into irrelevance.
